6 Standard Operating Procedures for Faceless YouTube Production


SOP 1: VIDEO EDITING

Purpose: Transform raw assets (voiceover + visuals) into a polished YouTube video. Tools: CapCut (desktop version), stock footage library, brand kit Input: Voiceover audio file, visual asset folder, script with [VISUAL CUE] notes Output: Exported MP4 video (1080p, 30fps, H.264) ready for upload Time estimate: 60-90 minutes per 10-minute video

Steps:

  1. Create new CapCut project using the channel template
  2. Import voiceover to audio track 1
  3. Split voiceover at each section break (follow script section markers)
  4. Layer stock footage/AI images matching [VISUAL CUE] notes in script
  5. Cut each visual clip to 3-5 seconds maximum
  6. Add text overlays for key stats and terms (use brand font/colors)
  7. Apply auto-captions and review for accuracy
  8. Add transitions: hard cuts default, cross-dissolves for section changes
  9. Import background music to audio track 2, set to -20dB
  10. Final review: watch at 1.5x speed checking for visual gaps, audio issues
  11. Export: 1080p, 30fps, MP4, High quality

Quality Checklist:

  • [ ] No visual stays on screen longer than 5 seconds
  • [ ] Text overlays for all key stats/numbers
  • [ ] Auto-captions enabled and error-free
  • [ ] Background music audible but not competing with voice
  • [ ] No black frames or visual gaps
  • [ ] Export resolution 1080p minimum
  • [ ] File named: [YYYY-MM-DD]_[video-title].mp4

SOP 2: THUMBNAIL CREATION

Purpose: Create 2 thumbnail variants for A/B testing Tools: Canva (using brand templates) Input: Video title, key stat/number from video, target emotion Output: 2 PNG files (1280x720) Time estimate: 15-20 minutes for both variants

Steps:

  1. Open the Canva thumbnail template for this video type
  2. Replace headline text with the key stat or hook (max 4 words)
  3. Adjust background image/color to match video topic
  4. Ensure text is readable at 120x67px (the mobile preview size)
  5. Create Variant B using a different color scheme or layout
  6. Export both as PNG at 1280x720
  7. Name: [video-title]_thumb_A.png and _thumb_B.png

SOP 3: SCRIPT WRITING

Purpose: Produce a first-draft script ready for creator review Tools: ChatGPT or Claude, VidIQ for keyword research Input: Video topic, target keyword, framework type Output: Script document (1,200-1,800 words) with [VISUAL CUE] markers Time estimate: 30-45 minutes


SOP 4: SEO OPTIMIZATION

Purpose: Optimize title, description, tags for maximum discoverability Tools: VidIQ, YouTube Studio Input: Finished video, target keyword, script Output: Optimized metadata ready for publishing Time estimate: 15-20 minutes


SOP 5: CHANNEL MANAGEMENT

Purpose: Weekly maintenance of channel health Tools: YouTube Studio, VidIQ, TubeBuddy Frequency: Weekly (every Monday) Time estimate: 30 minutes

Tasks:

  1. Respond to all new comments (past 7 days)
  2. Check analytics: CTR, retention, subscriber growth
  3. Note top-performing video of the week and why
  4. Review A/B thumbnail test results
  5. Schedule next week's uploads
  6. Update content calendar

SOP 6: ANALYTICS REPORTING
